October’s $9.9bn sales spike shows holiday commerce now starts before November

The holiday retail calendar is no longer anchored to a late-November starting line. A forecast built from direct transaction data across U.S. retail sites expects the October 6–7 shopping event to generate $9.9 billion online, up 9.2% year over year. The bigger strategic signal is not the size of one promotion. It is the emergence of October as a fully operational phase of the holiday season.

The calendar has become a portfolio

Retailers used to treat Black Friday and Cyber Monday as the decisive peak. They now manage a portfolio of demand moments: early-October events, pre-Thanksgiving promotions, Cyber Week and December replenishment. October online spending is forecast at $95.8 billion, 8% above the previous year, with discounts during the current event expected to reach 19%.

This creates a different planning problem. Inventory, media budgets and pricing can no longer be optimized around a single weekend. Brands must decide which products deserve early exposure, which audiences should be acquired before competition intensifies and how much promotional headroom to preserve for November.

Earlier demand changes the economics of acquisition

An earlier season gives retailers more opportunities to convert, but it also lengthens the period in which they compete for attention. That can increase media costs and make weak measurement more expensive. Businesses need a clear view of incrementality: whether October campaigns are creating additional demand or merely pulling forward purchases that would have happened later.

The forecast also suggests that affiliates, creators and social platforms will gain share of revenue faster than paid search. That shift raises the value of partner management and creative testing, while making attribution more complex. The strongest operators will connect partner activity, first-party customer data and transaction outcomes rather than judging each channel in isolation.

AI traffic moves closer to commercial relevance

Traffic to retail sites from AI-powered chat and browser services is projected to rise 130% year over year during the holiday period. Even from a comparatively small base, that growth matters because it introduces another discovery layer between the consumer and the product page.

For retailers, the practical response is not to chase every AI interface. It is to improve the product information those systems may rely on: accurate availability, structured descriptions, transparent pricing, clear delivery terms and consistent identifiers. Good commerce data becomes a distribution asset.

Mobile design remains the conversion baseline

Mobile is expected to account for 57.4% of holiday online spending, with an even higher share on Thanksgiving. That makes mobile checkout quality a revenue issue, not a design preference. Slow pages, unclear delivery costs or complex payment flows can erase the benefit of an expensive acquisition campaign.

Buy Now Pay Later is forecast to influence more than $21 billion in November and December spending, most of it through mobile devices. Retailers therefore need to evaluate flexible payment options alongside margin, fraud and customer-support implications rather than treating them as a simple conversion switch.

The management lesson

The new holiday model rewards businesses that coordinate merchandising, inventory, media, data and customer experience earlier. It punishes fragmented teams that optimize their own channel while the customer moves across several discovery and payment environments.

The October spike is best read as an operating signal: the season has expanded, the path to purchase has diversified, and commercial readiness now has to be continuous well before Black Friday arrives.
